The Promotion Trap That Keeps Team Members Stuck

I have coached people who could easily lead their team. And every single one of them, at some point, told me the same thing. “I don’t think I’m ready yet.”
Readiness is the most misunderstood concept in leadership development.
We have been taught that readiness is a feeling. That one day you will wake up, the doubt gone, and you will know with quiet confidence that you can step into the next role.
That is not how it works.
Readiness is not the absence of nervousness. Readiness is the presence of evidence.
The promoted leaders I have worked with had three things in common, none of them feelings. They had:
- clear evidence that they were operating above their current title.
- the ability to recognize their leadership skills and value
- at least one person outside their direct team who knew their track record.
If all three are true, you are not “almost ready.” You are overdue.
Why the waiting pattern exists has been documented for over a decade. Research has demonstrated that women apply for jobs when they meet 100% of the qualifications. Men apply at 60%.
That gap is not about competence. It is about permission.
Most aspiring leaders are not under-qualified. They are over-waiting (maybe that’s not really a word…) for someone to tell them they belong in the room.
The skills that are needed are ones that can be both learned and sharpened.
